Black Friday Email and SMS Marketing: A Final-Month Checklist for E-commerce Brands

With weeks to go, Black Friday email and SMS results depend on deliverability, consent, a clear sequence and margin-aware measurement. A checklist dated to the 2026 calendar.

In 2026, Black Friday falls on November 27 and Cyber Monday on November 30, the day after Thanksgiving weekend. With about a month to go, the work that most affects Black Friday email marketing and SMS results is not clever subject lines. It is making sure messages reach inboxes, go only to people who agreed to receive them, follow a clear sequence, and are judged on profit rather than revenue alone.

Work through this checklist in order.

Inbox placement can fall sharply if you suddenly send more email than usual, to more people, more often.

  • Authentication: confirm SPF, DKIM and DMARC are set up for your sending domain. Gmail's email sender guidelines require them for anyone sending more than 5,000 messages a day to Gmail accounts, along with one-click unsubscribe for marketing messages.
  • Spam complaints: Gmail asks bulk senders to keep the spam rate reported in Postmaster Tools below 0.30% and recommends staying below 0.10%. Check your current rate before you increase volume.
  • Warm up volume: if you plan to email people who have not heard from you in months, start with your most engaged subscribers and widen gradually over the coming weeks, rather than sending to everyone on November 27.
  • Email law basics: the FTC's CAN-SPAM compliance guide requires accurate header information, non-deceptive subject lines, a valid physical postal address, a clear way to opt out, and honoring opt-outs within 10 business days.
  • SMS consent: keep documented marketing opt-ins, test opt-out handling and synchronize suppression lists across your messaging tools. The FCC explains the consent protections for marketing calls and texts in its consumer guidance on unwanted calls and texts. Review recipient locations, campaign technology and local send windows with counsel before launch; an email subscription alone is not evidence of permission for marketing texts.

Done when: authentication passes, complaint rates are low and every SMS contact has a recorded opt-in.

2. Segment audiences and set frequency

Not every subscriber should get every message.

  • Recent purchasers: exclude people who just bought the promoted item, or show them complementary products.
  • VIP and repeat customers: consider early access, which rewards loyalty and spreads send volume across more days.
  • Engaged but not purchased: your best candidates for the main promotion.
  • Lapsed subscribers: a smaller number of sends, or none, depending on deliverability.
  • SMS subscribers: fewer, shorter, more urgent messages than email. SMS works best for time-sensitive moments such as an early-access opening or a final-hours reminder.
  • Frequency caps: set a maximum number of messages per person per day across both channels.

3. Set the offer and the message sequence

Decide the sequence now, so creative and approvals are finished before the change freeze.

Adjust abandoned-cart and browse-abandonment automations for the period: shorter delays, the promotional price in the message, and suppression so a shopper does not receive both a cart reminder and a campaign email within minutes.

Check that the discount works financially. A promotion that sells more units at a loss on each order is not a success. Our guide to e-commerce profitability planning explains how to model contribution margin after discounts, returns and support costs.

Most promotional clicks land on a phone.

  • Test every email and SMS link on iOS and Android, logged in and logged out.
  • Confirm discount codes or automatic discounts apply at checkout, including on sale items and bundles.
  • Check that tracking parameters do not break landing pages.
  • Coordinate send times with your technical team, since a large send is a planned traffic spike. Our Black Friday website checklist covers load testing and monitoring.
  • Prepare a correction message template in case a code or link fails.

5. Measure margin, unsubscribes and conversions

Report on profit and list health, not just revenue:

  • Revenue and orders per recipient by segment and channel.
  • Gross margin after discount on campaign-attributed orders.
  • Unsubscribe and spam complaint rates by message, to spot which sends damaged list health.
  • SMS opt-out rate per message.
  • Repeat purchase rate from customers acquired during the promotion, measured over the following 60 to 90 days.

Plan the post-peak program now, because it is easy to neglect when the team is exhausted in December:

  • Order and delivery updates that reduce "where is my order?" contacts.
  • Returns and exchanges guidance that explains deadlines clearly, including any extended holiday return window.
  • Review requests timed after delivery, not after purchase.
  • A welcome sequence for new customers acquired during the promotion, focused on product use and the brand rather than another discount.
  • A January re-engagement plan for subscribers who opened but did not buy.

Many promotion-driven customers never buy again unless the next few messages give them a reason.

Frequently asked questions

When should you plan Black Friday emails?

Plan the full sequence, segments and creative about a month ahead, so testing and approvals finish before your change freeze. In 2026, Black Friday is November 27 and Cyber Monday is November 30, so most send dates fall in the second half of November.

How do you keep Black Friday emails out of spam?

Authenticate your sending domain with SPF, DKIM and DMARC, make unsubscribing easy, avoid sudden jumps in volume by warming up gradually, focus sends on recently engaged subscribers and watch complaint rates daily during the campaign.

Do you need consent for SMS marketing?

Yes. Keep a documented opt-in for marketing texts, make opt-out simple and honor it promptly, and keep suppression lists in sync across tools. Rules vary by jurisdiction and change, so confirm your approach with counsel.
